The Co-Active Coaching Architecture
Co-Active Coaching synthesizes relational depth ("Co") with intentional movement ("Active"). This interactive model lays out the four cornerstones, three core principles, five operational contexts, and three levels of listening that establish the dynamic boundary conditions for transformation.
The 4 Cornerstones
Non-Negotiable AxiomsClick any cornerstone to examine its operational focus and mindset requirement:
Clients are not broken and need no fixing. Answers reside within them.
Integrates mind, body, emotion, and spirit across all life dimensions.
Emergent partnership responsive to real-time client energy and dynamics.
Moves beyond incremental fixes to shift paradigms and core identity.
Mandates that the client possesses internal wisdom and agency. The coach's duty is to evoke clarity through powerful questions, refraining from advising, diagnosing, or imposing solutions.
The 3 Core Principles
The core navigational axes driving client inquiries and life design:
Meaning & Purpose
Uncovering core values, dismantling limiting beliefs, and aligning daily existence with an inspiring vision.
Perspective & Choice
Expanding field of vision, moving out of stuck dichotomy into resonant choices and decisive action.
Somatic Presence
Embracing the internal emotional landscape—staying in the "river of life" without prematurely fixing.
3 Levels of Listening
Focus is on coach's internal thoughts, judgments, and personal stories. Useful for logistics/boundaries, but devolves into advice-giving if unmanaged.
Laser focus on client's explicit words, tone, tempo, and emotional shifts. Builds deep empathy and psychological safety.
360° environmental and energetic awareness. Senses physical body language, room dynamics, unspoken tension, and somatic intuition.
5 Operational Contexts
- ✔ Listening: Operating continuously across Levels 2 & 3.
- ✔ Intuition: Accessing and sharing unattached inner hunches.
- ✔ Curiosity: Open-ended, non-judgmental exploration.
- ✔ Forward Action / Deepen Learning: Action + Integration.
- ✔ Self-Management: Managing coach's ego and Level 1 chatter.
Tools of the Co-Active Model
Co-Active tools operationalize core principles to move clients out of cognitive loops and into alignment, clarity, and bold action. Explore each tool below complete with practical scenarios and catalyst coaching questions.
Bringing Values to Life
Core values are emotional anchors and internal compasses. This tool transforms values from abstract words into lived, somatic experiences that act as structural decision filters.
An executive experiencing severe career burnout evaluates job offers. The coach helps them identify that their value of Autonomy is being suppressed by an overemphasis on Prestige.
-
"When you look back on this career chapter 10 years from now, what values must be present for it to feel deeply meaningful?"
"What core value is being honored—or trampled on—in this situation?"
"If your value of Courage were making this choice for you, what step would it take?"
Build Resonance & Resonant Choice
Resonance is an internal state of energetic alignment and vitality; dissonance manifests as physical contraction or heaviness. Differentiates choices driven by fear from those aligned with truth.
A client is torn between two corporate paths. Intellectually Option A seems safer, but when describing Option B, their vocal energy brightens and posture expands.
-
"As you speak about Option A, where do you feel energy expanding or contracting in your body?"
"Which path makes you feel fully alive when you speak it aloud?"
"If you make this choice from absolute resonance, what are you saying 'Yes' to, and what must you say 'No' to?"
Leader Within & Allies Framework
The "Leader Within" represents grounded self-authority and wisdom. "Allies" are personified internal strengths (e.g., Compassion, Intuition) called forward to support the client.
A senior leader struggling with imposter syndrome before a board meeting accesses their Leader Within to step out of anxiety and embody authoritative calm.
-
"How would your Leader Within enter this board meeting tomorrow?"
"Which internal Ally do you need to bring forward right now—Courage or Curiosity?"
"From the perspective of your wise inner authority, what is the absolute truth of this challenge?"
Saboteur Awareness (CIA Method)
Externalizes the inner critic voice to break client identification with limiting narratives. De-activated using CIA: Notice activation, Name the Saboteur archetype, Neutralize via choice.
A client delays launching a startup due to perfectionism. The coach helps them name their Saboteur "The Judge" and separate its protective fear from true reality.
-
"Is that your authentic voice speaking right now, or is your 'Perfectionist' Saboteur running the show?"
"What protective lie is the Saboteur telling you to keep you safely inside your comfort zone?"
"Now that we've named this voice, what does your Leader Within say in response?"
The Balance Formula & Strategy
A 5-stage sequence: Perspective ➔ Resonant Choice ➔ Strategy ➔ Commitment ➔ Action. Co-Active Strategy balances both "Doing" (tactical plans) and "Being" (mindset and energy).
A client feeling paralyzed by a team restructuring explores perspectives ranging from "The Architect" to "The Adventurer" before choosing an aligned strategy.
-
"Let's explore this angle: How does a 'Pirate' view this roadblock versus how a 'Wise Tree' views it?"
"Which of these perspectives feels most empowering to move forward from?"
"To implement this choice, what must you Be (e.g., Courageous) and what must you Do?"
Visioning, Odyssey & Mirror Analogy
Purposeful Visioning acts as "The Sail" pulling clients forward. The Mirror Analogy reflects unstated brilliance and blind spots. Odyssey Planning prototypes 3 distinct 5-year trajectories.
A mid-career professional prototypes Track 1 (Optimized Path), Track 2 (Pivot Path), and Track 3 (Wildcard Path) to unlock latent creative possibilities.
-
"If failure were impossible and resources were unlimited, what bold project would you undertake?"
"Let me hold up a mirror: I observe expansion when you discuss design, but deflation when you mention admin. What do you see?"
"In your Wildcard Odyssey Path, where external expectations vanish, who are you becoming?"
Co-Active Coaching Skills Hub
Targeted verbal and non-verbal techniques employed by the coach to deepen client awareness, build psychological safety, interrupt avoidance, and catalyze transformational action.
Acknowledgment
Distinct from praise or complimenting outcomes, Acknowledgment targets the client's internal character, integrity, and courage regardless of external outcome.
"I want to acknowledge your absolute integrity. Even when it cost you convenience, you honored your principles."
"I acknowledge the vulnerability it took to admit you don't have all the answers in front of your team."
Articulate What's Going On
Uses Level 2/3 listening to describe immediate relational energy, physical posture, or unspoken tension occurring within the session.
"Let me articulate what's going on: Every time we touch on leaving your corporate role, your posture stiffens and you retreat into logical analysis."
Championing
Standing up for the client's ultimate vision and potential, especially when they are engulfed in self-doubt or temporary failure.
"I know your Saboteur is telling you that you aren't ready for this role, but I see your strength. I am holding this flag for you until you can hold it yourself."
Intrude (Interrupting)
Purposefully stepping into a conversation to cut through narrative storytelling, circular rationalizations, or Saboteur monologues.
"I'm going to Intrude right here. Pause. You are telling me a long story about your colleague, but what is the core emotion rising inside you right now?"
Embodiment
Shifts the conversation out of narrative intellect and into physical sensation, breath, or posture to access somatic wisdom.
"Where is that anxiety residing in your body right now? Stand up, adopt the physical posture of your Leader Within. How does your breath change?"
Request, Challenge & Accountability
Directly asks the client to stretch beyond comfortable limits. Requests require a clear Yes, No, or Counter-offer.
"I challenge you to contact 10 prospective clients by Friday at 5 PM. Will you accept this request, say no, or counter-offer?"
Witness & Be With
Holding steady, compassionate space for intense emotional experiences (grief, anger, joy) without trying to fix, comfort, or divert.
"I am right here with you. Do not rush to wipe those tears away. Let them tell us what is true right now."
